Enterprise Tooling for Fragmented Legacy Systems

Replaced fragmented legacy tools with a unified workflow system.

Decision madeReplace fragmented tools, not extend them.

01 · Situation

The state of the team before we started

Large organization with six legacy tools across an operational workflow. Every handoff between tools introduced friction. The internal team had spent two years extending the existing tools with custom integrations. The pattern was making things worse, not better.

02 · Diagnosis

What the Clarity Sprint surfaced

Clarity Sprint walked the actual workflow end to end. The friction was not in the tools individually; it was in the seams between them. Extending the tools made the seams more complex, not less. The right fix was structural, not incremental.

03 · Decision

The call that was made, in writing

Replace the fragmented tooling with a single workflow system designed around the actual sequence the operations team ran. Migrate role by role, not all at once. Decommission the old tools as the new system absorbed each role's work.

04 · Build

What we actually shipped

10-12 weeks. Admin portal and workflow automation built around the documented end-to-end sequence. Role-based access matched to actual operational roles. Audit trail that satisfied internal compliance. Staged migration plan so the team kept working through the transition.

05 · Result

What happened next

Six tools collapsed into one. Handoff friction effectively disappeared because handoffs were now state transitions inside one system. Operations throughput improved. The custom-integration backlog that had grown for two years was retired.
